Rankings Are a Vanity Metric: The 5 Numbers Hot Tub Dealers Should Demand in Every Monthly Report

Your SEO agency just sent the monthly report. Page one shows a graph of keyword rankings trending up and to the right. You’re now “position 3” for a dozen terms you’ve never heard a customer say out loud. Everyone feels good. Nobody sold a hot tub because of it.

Here’s the uncomfortable truth: rankings are the easiest metric to report and the least connected to your bank account. A ranking can climb while your showroom traffic falls. It can hold steady while a competitor quietly captures every high-intent buyer in your service area. And with AI assistants like ChatGPT and Perplexity now answering “best hot tub dealer near me” questions directly — often without the searcher ever clicking a blue link — position tracking tells you less than it ever has.

If you want to understand how to measure SEO results for your hot tub dealership, stop asking “where do we rank?” and start demanding these five numbers instead.

1. Qualified Organic Leads (Not Traffic)

Traffic is rankings’ slightly more useful cousin, but it’s still a vanity metric if those visitors bounce. The number that matters is qualified leads from organic sources: form fills requesting a quote, wet test bookings, brochure downloads with a real phone number attached.

Demand that your report separates a curious browser reading “how many jets do I need?” from a serious buyer submitting a “get pricing on the 6-person model” form. If your agency can’t tell you which pages produced which leads, they’re reporting activity, not results.

2. Phone Calls From Search — With Call Quality

Hot tubs are a considered purchase, and considered purchases happen on the phone. A tracked call number on your Google Business Profile and website tells you how many calls search generated. But volume alone isn’t enough.

Ask for a monthly breakdown of call outcomes: how many were genuine sales inquiries versus service requests, wrong numbers, or vendors pitching you. Ten calls from real buyers beat forty calls total. If nobody is listening to (or at least categorizing) those calls, you’re flying blind on the channel most likely to produce a $12,000 sale.

3. Google Business Profile Actions

For a local dealership, your Google Business Profile is arguably more important than your homepage. Every month, you should see three specific actions: direction requests, click-to-calls, and website clicks from the profile.

Direction requests deserve special attention. Someone asking Google how to drive to your showroom is about as close to walking in the door as digital data gets. If direction requests are climbing, your local visibility is working — regardless of what any keyword tracker says. If they’re flat while “rankings improve,” something is broken between visibility and intent.

4. Share of Local High-Intent Queries

Instead of tracking fifty keywords, track a handful of queries that only serious buyers type: “hot tub dealer near me,” “hot tub showroom [your city],” “[brand you carry] dealer,” “hot tub financing [your city].” Then measure your share of that visibility across Google Maps, organic results, and increasingly, AI-generated answers.

This is where LLM visibility enters the picture. When someone asks Perplexity or ChatGPT to recommend a spa dealer in your area, is your business named? Is the information about your brands, hours, and service area accurate? AI assistants pull from your website content, your reviews, and structured data. A modern monthly report should include at least a spot-check of how AI tools describe your dealership. If your agency looks confused when you ask, that’s a signal in itself.

5. Revenue Attributed to Organic Search

This is the number most agencies avoid because it requires actual work: connecting leads to closed sales. It doesn’t need to be perfect. A simple system — asking every buyer “how did you first find us?” and tagging leads in your CRM by source — gets you 80% of the way there.

Once you can say “organic search produced 11 sales and roughly $94,000 in revenue this quarter,” every other conversation changes. You can calculate cost per acquisition, compare SEO against your ad spend, and decide where the next dollar goes based on evidence instead of graphs.

The One-Sentence Test for Your Next Report

Before you approve another invoice, apply this test: does the report tell me how many people tried to buy a hot tub from me because of search? If the answer is buried under ranking charts and “impressions,” send it back.

Rankings aren’t useless — they’re an early indicator, like a weather forecast. But you don’t pay your agency for forecasts. You pay them for buyers in your showroom, calls from real prospects, and revenue you can trace. Demand the five numbers above every month, and you’ll know within one quarter whether your SEO investment is building your business or just decorating a PDF.
